Three mistakes to avoid
If you're the person who signs off on PPE orders—whether it's a $400 quarterly restock or a $40,000 annual contract—this checklist is for you. I've been managing procurement for a 120-person manufacturing company for 6 years, tracking roughly $180,000 in cumulative safety-related spending. It took me about 3 years and 150+ orders to understand that the most expensive PPE purchases are the ones you have to make twice. Here's the checklist I run now to make sure that doesn't happen.
Step 1: Define the hazard before you define the brand
I know it's tempting to open a catalog and type "dupont" into the search bar. Dupont products are trusted for good reasons—Tyvek for particulate protection, Kevlar for cut resistance, Nomex for thermal hazards. But starting with the brand is backwards.
Start with the task. What's the worker actually doing?
- Chemical splash risk → Tyvek or Tychem, depending on the chemical
- Cut and abrasion → Kevlar or leather with Kevlar stitching
- Heat and flame exposure → Nomex, not Tyvek
Here's the thing: the right product almost chooses itself once you define the hazard. The brand conversation happens after that, not before it.
Step 2: Verify the spec, not the logo
Every time I hear "we need the DuPont ones," I ask: which DuPont product, and what's the standard behind it?
That's because the same brand name covers wildly different specs. A Tyvek 500 coverall isn't a Tyvek 800—different barrier properties, different price point. And per FTC guidelines (ftc.gov), product claims have to be truthful and substantiated. That cuts both ways: it protects you from false claims, but it also means you're responsible for verifying that whatever you order actually meets the standard you need.
What I check before every order:
- The specific product code, not just the product family
- The applicable standard (ANSI/ISEA 107 for hi-vis, NFPA 2112 for flash fire)
- The test data behind the claim—most reputable suppliers will share it if you ask
I only started doing this after skipping the spec check once and ordering 40 "ballistic-grade" visors for a grinding station that didn't actually have a ballistic requirement. The vendor refunded us, but only after a 3-week return cycle and a $200 restocking fee. Some lessons you only learn the hard way.
Step 3: Calculate the full cost, not the unit price
Here's where the cost-controller side of me kicks in. Unit price is the last number I look at.
For every order, I build what I call the "four-number spread":
- Unit price—the sticker cost per item
- Shipping—and not just the quoted rate. According to USPS (usps.com), as of January 2025, shipping a 5-pound box of PPE across the country lands in the $12–$25 range depending on class and speed. Now multiply that by every reorder.
- Minimum order quantity—if a vendor forces you to buy 500 gloves when you need 150, you're paying storage costs before you've even worn the first pair.
- Failure cost—what it costs when a glove tears or a coverall rips on the job. This one's usually invisible until it's not.
The upside of running these four numbers was catching a $1,400 annual "saving" that would have been erased by MOQ waste. The risk was overcomplicating the process. But here's what I found: the spreadsheet takes 20 minutes, and it's paid for itself many times over.
Step 4: Size products to your actual workforce
This one deserves special attention because it's routinely ignored: sizing is a safety feature.
Take leather gloves for women. For the longest time, we bought "unisex" gloves—which really meant men's sizing with a different color label. The female assemblers on our line had fingertip gaps of half an inch, which meant they couldn't grip properly and the gloves wore out way faster.
The fix wasn't complicated: we found leather gloves in women's-specific sizing—narrower palm, shorter fingers, adjustable cuff. Breakage rate dropped 30%, and the assemblers actually wore them without being reminded.
If you've ever had workers stash compliant gloves in a drawer and use their own "workaround" gloves, you know the real cost isn't the glove—it's the compliance gap.
Step 5: Plan for the consumables, especially filters
Respirator filters are the classic TCO trap. Nobody budgets for the filter replacement schedule when they buy the respirator.
Here's what I do now: when we buy any respirator system, I immediately build a 12-month filter replacement plan into the budget. For example, if a worker goes through a P100 filter pair every month at roughly $8–$14 per pair, that's $120–$170 per worker per year. Multiply by 12 workers and you've got a line item—not a surprise.
The "ppee oil filter" question comes up a lot in our facility—people assume one filter fits all applications. It doesn't. Oil mist filter media clogs differently than particulate media. If you're dealing with oil mist, you need a filter rated for it, and you need to accept that these filters have a shorter service life. That's not the manufacturer being greedy; that's physics.
Bottom line: if the filter isn't on the schedule, the respirator is decorative.
Step 6: Know when not to use a product
One question I get constantly from our office team: "can I use latex gloves for cooking?"
Answer: don't, at least not with industrial-grade ones. Here's why:
- Industrial and exam-grade latex gloves aren't regulated as food-contact materials. They can carry residual processing chemicals you don't want migrating into food.
- Latex proteins are a real allergen risk, and even washing your hands doesn't fully remove the protein from the glove surface.
- Most "disposable" gloves marketed for food service are made from nitrile or vinyl precisely because those materials avoid the allergen issue.
So the rule I enforce: industrial gloves stay on the industrial side of the building. For the break room, we stock nitrile gloves that are explicitly labeled FDA-compliant for food contact. And for anyone reading this who cooks at home—if you're using gloves for meal prep, look for food-safe nitrile and avoid latex entirely. It's one of those things I wish someone had told me before I spent a year explaining why our office manager kept getting rashes.
Step 7: Research the applicator, not just the coating
This step is for the buyers who aren't purchasing finished products, but rather coatings—like DuPont Teflon industrial coatings.
Here's the mistake people make: they source the coating material and assume the applicator will handle the rest. That's backwards. The coating is a raw material. The applicator is the one who determines whether it performs.
I've seen this play out twice in our supply chain. Both times, the conversation should have started with the certified applicator's process, not the price per gallon. When evaluating an applicator, I ask:
- Are they licensed or certified to apply the coating? Not all are.
- What does their surface preparation process look like, and is it documented?
- Do they test film thickness? What's their acceptance threshold?
- What's their lead time—and what happens if the coated parts fail inspection?
That last one matters more than it seems. A cheap applicator who blames your parts for a coating failure will cost you way more in rework than a more expensive one who guaranteed the result. Looking back, I should have vetted the first applicator's quality process instead of trusting the price quote. But given that I was 2 years into the job and didn't know the right questions to ask, it was a cheap lesson in hindsight.
Three mistakes to avoid
Mistake 1: Comparing only unit prices. "Save $0.40 per glove" sounds like a win until you factor in the MOQ of 1,000 and the fact that you only use 300 per year. The $0.40 "saving" becomes a $280 inventory write-off.
Mistake 2: Trusting recycled claims without verification. Per the FTC's Green Guides (16 CFR Part 260), a product claimed as "recyclable" has to be recyclable where at least 60% of consumers have access to recycling facilities. We once bought "eco-friendly" gloves that were technically recyclable only in two states. The claim wasn't false; it was just meaningless for our location. Check the substance of the claim, not the marketing label.
Mistake 3: Forgetting that PPE standards evolve. What was best practice in 2020 may not apply in 2025. We had a standing order for a specific coverall that got quietly discontinued when the new standard version came out. The supplier's system auto-renewed our old spec for two quarters before I caught it. Now every line item on our standing orders gets reviewed yearly—not because the products are bad, but because the standards move and so do the product lines.
The fundamentals haven't changed: define the hazard, verify the spec, calculate the real cost. But the execution has transformed. More applicators quote online, more manufacturers publish test data, and more procurement leads are catching these issues before they become line items.
